Mejuri's UK fulfillment problem wasn't really a shipping problem — it was a regulatory one with shipping consequences. UK law requires precious metals to be tested and certified by an authorized assay office before sale, and Mejuri's custom-built fulfillment system had no way to route around it efficiently.

The three-flight loop

Every piece of UK-bound jewelry was flying from Toronto to London for hallmarking, back to Toronto for storage, then to London again for delivery — three international flights per item. The result: 7–9 day fulfillment times and more than $100,000 in additional monthly shipping costs, on top of the operational fragility of routing inventory through that many hops.

Why this kept happening

The custom-built system couldn't scale to new markets without months of bespoke development each time — trapping engineering resources in operational maintenance instead of new-market growth.

The fix wasn't custom logistics software — it was less custom software

The counterintuitive part of this case study: Mejuri's team found that Shopify's native order management and routing could satisfy roughly 80% of their requirements out of the box, with the remaining 20% handled through Shopify's fulfillment APIs rather than a fully custom build. That ratio flipped the previous model, where nearly everything had been custom.

Operationally, this meant converting existing retail stores into fulfillment centers with intelligent order routing across locations. For the UK specifically, products now move directly from the assay office to the King's Road store after hallmarking, then ship to customers locally — the three-flight loop collapsed into one short domestic leg.

The results

UK delivery times dropped from 7–9 days to 1–2 days — an 80% reduction — while monthly shipping costs fell by more than $100,000. Just as significant for a growing multi-market brand: activating a new market went from a months-long custom development project to something the team could do in hours.
